Her parents separated when she was young; her mother Suzanne, a British lawyer and charity worker, raised seven children largely on her own. Kaif's childhood reads like a UN deployment — Hong Kong, China, Japan, France, Switzerland, Krakow, Belgium, Hawaii, England — and the polyglot adolescence is both visible in her accent and useful in her brand. She finished her schooling by correspondence, modelled in Hawaii at fourteen, and was selected for a London-based agency that put her on the cover of an Indian magazine she had never heard of.

Modelling in London at the turn of the century, she met the filmmaker Kaizad Gustad and was cast in Boom (2003), an English-language Bombay underworld film opposite Amitabh and Abhishek Bachchan that was so badly received that Mahesh Bhatt advised her, in a magazine interview, to leave the country. She did not. She moved to Bombay full-time, took accent and Hindi lessons from the dialogue coach Kiran Ji, and began with Telugu films — Malliswari (2004) opposite Venkatesh — before Hindi audiences would have her.

Maine Pyaar Kyun Kiya? (2005) opposite Salman Khan was the soft landing — the audience response to her dancing was strong enough to prompt David Dhawan to retain her for his next film. Namastey London (2007), as a British Indian girl coerced into a marriage she did not want by a meddling Punjabi father, was the proper introduction. By 2009 she was the highest-paid actress in Hindi cinema.

Zoya Akhtar's Zindagi Na Milegi Dobara (2011), as a Spanish-Indian deep-sea diving instructor opposite Hrithik Roshan, gave her the credibility she had been waiting for; the film became a generational reference for upper-middle-class travel ambition. Ek Tha Tiger (2012), opposite Salman Khan again, gave her the franchise that would define the next decade.

Tiger Zinda Hai (2017) crossed five billion rupees worldwide. Bharat (2019), opposite Salman Khan in a five-decade Partition-to-present saga adapted from the Korean film Ode to My Father, confirmed the partnership; Tiger 3 (2023) sealed it, and the YRF Spy Universe that Aditya Chopra has built around the franchise now schedules its sequels around her availability.

She married the actor Vicky Kaushal in December 2021 at Six Senses Fort Barwara in Rajasthan, a wedding photographed from a single, controlled feed and broken by no member of the 120-person guest list. The couple has remained, almost defiantly, private; even the Diwalis are documented in their own time, on their own grid.

Her beauty company Kay Beauty, founded with the Indian retailer Nykaa in 2019, became the most successful celebrity-led cosmetics brand on the Indian market within three years; by 2023 it was generating over Rs 1 billion in annual sales and had begun exporting to the UAE and the United States. The brand reflects, in interviews, the personality the actress has refused to project on screen — direct, technical, indifferent to spectacle.

She is, of all the major actresses of her generation, the one most resistant to the confessional interview, the autobiography, the unguarded Instagram. The discretion is, in itself, a position. She has built one of the most-watched dance careers in Indian cinema while sitting for fewer hours of in-depth press than nearly any of her peers — a refusal that has, against every commercial prediction, cost her nothing.
